How to Price Digital Marketing Services in the UK Without Destroying Your Margin

A practical framework for pricing agency retainers and one-off digital marketing services in the UK while protecting delivery quality and gross margin.

Agency pricing becomes easier when you stop asking "what does everyone else charge?" and start with "what exactly are we promising to deliver?"

Market benchmarks are useful context, but they do not know your staff cost, contractor cost, revision volume, sales commission or client-management workload.

Start with scope

For every service or package, write down deliverables, frequency, number of channels, content volume, video requirements, community management, reporting, meetings, revisions, specialist work and account-management time.

If the scope is vague, the price is vague.

Separate recurring and one-off work

Recurring services work well when the output repeats each month, such as social media management, SEO, ads management, CRM management, email automation and ongoing content.

One-off work should be scoped separately, such as websites, landing pages, major rebuilds, CRM migrations and campaign setup.

Do not bury a large one-off build inside a small monthly retainer unless the economics deliberately support it.

Know the delivery cost

Track cost by role and by client.

A simple formula is:

Revenue from client
minus direct delivery labour
minus specialist contractor cost
minus direct software or fulfilment cost
equals gross profit before central overhead

That number needs to be healthy enough to support the company.

Use clear entry packages

The Kydos Academy starting framework uses three broad monthly price points:

  • from £150
  • £299
  • £500

The exact service mix should match what your team can deliver.

The purpose of the framework is not to force every Academy participant to sell identical packages forever. It gives a beginner a commercial starting point and a structure for explaining value.

Keep standalone services separate

Not every client fits a package.

A client may want only Meta Ads, Google Ads, SEO, a landing page, a website or CRM and email automation.

Create standalone pricing and a clear rule for ad-management fees at larger media budgets.

Do not price ad spend as agency revenue

Client media spend and agency management fees are different things.

Proposals should show agency management fee, setup fee if applicable, client ad spend, third-party costs and VAT where applicable.

Price account management, not only production

A common mistake is calculating the cost of the graphic designer but ignoring research, content planning, copy, client communication, internal briefing, QA, revisions, scheduling, community management and reporting.

That work belongs in the price.

Protect revisions

Unlimited revisions can destroy margin.

Your contract and onboarding should state how many revision rounds are included, what counts as a revision, how quickly the client should respond and what happens when scope changes.

Use custom pricing when the scope is genuinely custom

Kydos treats ecommerce websites, large website rebuilds, unusual functionality and complex integrations as custom-scope work.

A five-page brochure website and a 60-page ecommerce rebuild are not the same product.

Review pricing with actual data

After several months, review average delivery hours, client churn, contractor spend, revision volume, gross margin, close rate by price point and services that consume disproportionate time.

Then adjust.

Cheap is not a positioning strategy

Lower pricing can be a deliberate market-entry decision.

A stronger long-term promise is clear scope, professional creative, reliable communication, fast lead follow-up, transparent reporting and consistent delivery.
