What Staff Do You Need to Start a Digital Marketing Agency?
A lean digital marketing agency team structure covering Account Managers, Creatives, Sales Closers, specialist contractors and when to add Operations.

A digital marketing agency does not need ten employees before it gets its first client.
It does need every important responsibility to have an owner.
For the Kydos model, the lean launch structure is built around three core functions:
- Account Manager
- Creative
- Sales Closer
Specialists can then be added as contractors, and Operations becomes more important as client volume grows.
Account Manager
The Account Manager is much more than a person who replies to emails.
In the Kydos operating model, the Account Manager owns the client account.
Typical responsibilities include client communication, research, content strategy, content calendar, social copy, coordinating creatives, community management where included, approvals, scheduling, reporting and internal task coordination.
This is why copywriting and content judgement are essential Account Manager skills.
Creative
The Creative owns professional visual execution.
Typical work includes static social designs, carousels, reels, short-form video editing, campaign assets, resizing, brand consistency and visual QA.
The Account Manager provides the brief and copy direction. The Creative turns that into professional visual work.
Sales Closer
The sales person handles new business.
Typical responsibilities include fast response to leads, qualification, discovery calls, follow-up, objections, closing, recording outcomes in the CRM and handing paid clients into onboarding.
The key principle is that commission should reward collected business, not vague promises.
Specialist contractors
A small agency does not need to employ every technical specialist full-time.
Use competent contractors for work such as Meta Ads, Google Ads, SEO, web development, advanced CRM work and specialist video production.
Outsourcing expertise is not the same as outsourcing accountability.
Operations Manager
An Operations Manager becomes valuable when the founder is becoming the bottleneck.
The role can own workload allocation, deadlines, capacity, QA, escalations, process compliance, internal reporting and recruitment coordination.
For a business designed to become more hands-off, this role is important.
Who checks quality?
Someone senior should review work before it reaches the client.
At Kydos, that is the Operations Manager or CEO.
In a very small new agency, the owner may do this initially.
How many clients can one Account Manager handle?
Kydos normally plans around roughly four clients per Account Manager, with capacity to go to five when the accounts are manageable.
A client with heavy video, community management and frequent approvals can consume more time than a simpler account.
How many clients can one Creative support?
Kydos uses a similar four-client planning model for Creatives, with the ability to stretch to five where workload allows.
Track posts per week, video volume, carousels, ad creative, revisions and turnaround expectations.
When should you recruit?
Before paid acquisition, not after the sales team creates a delivery emergency.
Your operation should be able to receive the lead, close the client, onboard the client, assign the account, produce the work, review it, send it for approval and report monthly before you deliberately increase lead volume.
Employee or contractor?
This is a legal and tax question as well as an operational one.
Do not assume that calling someone a contractor automatically makes them one.
Use appropriate UK guidance and professional advice for your setup.
The lean org chart
A practical early structure can look like:
Owner/CEO
→ Account Manager
→ Creative
→ Sales Closer
→ Specialist contractors
As the business grows:
Owner/CEO
→ Operations Manager
→ Account Managers + Creatives
→ Sales
→ Specialist contractors
The second structure is closer to a genuinely managed agency.
Kydos Academy includes the recruitment process, role definitions and operating templates. The Done For You route goes further by recruiting the initial core team for handover.
